Founder call, 30 minutes. 90% sell, 10% evaluate. This is the stage founders most often get backwards. You're not screening, you're making someone want the job. End it by asking their comp expectations, because finding an unbridgeable gap on day one saves you twenty hours.
Deep dive on their past work, 60 minutes. Something they built that broke and that they had to fix under pressure. This is the single highest-signal hour in any technical loop and it costs the candidate nothing. Most take-homes are a worse version of this.
Paid work trial, 2 days, onsite. Real problem, real codebase, sitting with you. Nothing else in a hiring process tells you as much, and it's the only stage where the information flows both ways.
